Growth brings complexity—and sometimes, even your best team members freeze up right before a big moment. If you’ve ever faced last-minute hesitation or resistance, you’re not alone. Here’s a real-world approach to keep your projects moving, even when someone gets cold feet.
Handling Last-Minute Hesitation With the ACB Method
24 hours before go time on a highly-sensitive client communication with weeks of planning...
And someone got cold feet.
Procrastination, delays, not responding, providing "reasons" for why they couldn't do the thing, wanting to back out.
It happens. And it's frustrating.
Maybe it's because they're a bad employee. But they might also be feeling some fear, maybe they're an overthinker, maybe they really do have too much on their plate...
While it's nice to know the why, sometimes you just need to move forward. And that's what happened here.
But the question is... how?
In this case, I fell back on something I call the ACB method.
(I really wish it was ABC but ACB is the order).
Step 1: Acknowledge Concerns Without Agreeing
The first step in the process is to acknowledge their concerns and the situation.
Note that you don't have to Agree, just Acknowledge.
This works because you bring the temperature down a bit by laying out facts not feelings. It's like an "I hear you" moment combined, when needed, with a "but let's get real about it" follow through.
Step 2: Offer Choices That Align With Business Goals
Next it's time to offer up some options that they get to choose from.
Yes, you heard me. Give the person complaining or roadblocking you some choices.
No, it's not a reward.
Two choices is usually best.
But very important... offer choices YOU are okay with. Ones that ensure you will still reach your goals.
What this does is put the employee or vendor in a feeling of control, but you've also framed it in a way that you haven't lost your autonomy either.
Emotionally, if real fear or overwhelm is holding them up, this can help the other person overcome that and take the action that's required to get the desired outcome.
Step 3: Highlight the Benefits to Drive Commitment
The final piece of this is to frame the offered choices in terms of the Benefits to them.
Frankly, this is a what's-in-it-for-them moment and that can feel a bit tough when you're the one in charge. You've been affected by their roadblocking and it sucks.
But if you've framed up the right choices... you ARE going to get what you want. So - tough love here - stuff your feelings for a bit and get the job done.
Also, you know that business decisions are often about trade-offs. Putting your people (though you can use this framework with clients too) in a position to make decisions that aren't perfectly safe for them is actually good training.
Note: this is not the framework that gets you happy employees. In fact, they might be put out about the whole thing. Because they've now made a commitment and they're a part of what happens next. It's hard to back down from a publicly made decision and that is what will make them potentially unhappy but also cooperative.
Other note: this is why we'd also had pre-meetings and planning sessions that included the team before this moment... not just to communicate but to ensure this kind of vetting and buy-in was done all through the process. The ACB method works but it's not the only piece to the puzzle.
Preventing Last-Minute Resistance With Better Planning
Pre-meetings and early team involvement can help surface concerns before they become roadblocks. Building buy-in throughout the process is key to smoother execution.
If you’re scaling your business, you’ll face moments like this—where hesitation or resistance could stall progress.
